Becoming a Software-Aware Client: Lessons from other projects and the HS2 Approach
As infrastructure systems become increasingly dependent on software, the challenges of delivering major programmes are changing fundamentally. The success of modern railways is no longer determined solely by the quality of physical assets, but by the integration of software-intensive systems, data flows, communications networks and operational technologies.
Drawing on lessons from high-profile projects, I will examine why software-related issues continue to be a key contributor to cost overruns, delays and integration challenges. I will explore why many programme failures commonly attributed to software are also rooted in governance, visibility and the client's ability to understand and manage software risk.
I will finally describe the HS2 Ltd.'s journey to becoming a more software-aware client, including the development of a thin software assurance layer, integration oversight, governance frameworks and programme-wide controls designed to provide greater visibility of software maturity, readiness and integration risk. I will also discuss the cultural and organisational challenges of introducing software-focused thinking into a traditionally construction-focused environment.

Lead Software Integration Manager, HS2 Ltd
Gianpiero Colasante is the Lead Software Integration Manager at HS2 Ltd, where he is responsible for defining and overseeing the strategy, planning, and governance for software delivery and integration across one of Europe’s largest and most complex infrastructure programmes. He has over twenty years’ experience delivering and assuring software intensive systems in mission critical environments in the rail, water, and oil and gas sectors. His expertise covers station management systems, SCADA, line wide management systems, and large scale system integration, with hands on experience on the client, supplier, and operator sides.
At HS2, Gianpiero acts as a focal point between contractors, lead integrators, assurance teams, and testing and commissioning functions, with a particular focus on managing software delivery and integration risk, readiness for release, and progressive assurance. He has played a key role in developing HS2’s Software Management Plan, establishing a structured and pragmatic framework to maintain software quality, reduce late integration risk, and promote progressive and evidence based integration.
Gianpiero previously held senior software and systems roles on major international rail programmes including Qatar Education System Tram, and Riyadh Metro Project Line 1 and 2.
Gianpiero holds an undergraduate degree in Systems Engineer from Universidad de Los Andes, Venezuela, and a master’s degree in Instrumentation and Control Systems from the University of Huddersfield.
Gianpiero’s current professional focus includes software estimation, requirements management, and software risk management.
